SEO tool or SEO agency: who actually does the work?

A tool like Ahrefs or Semrush measures rankings, keywords and links. Someone still has to decide, write, publish and check. An agency delivers that finished work, on your exact market. The tool is enough if someone in-house spends their weeks on it; otherwise, the agency costs less per result.

A tool measures, it doesn’t decide

Ahrefs, Semrush and their competitors are excellent instruments. They tell you where you rank, which keywords your competitors capture, which sites link to them. We know them well and recommend one to any team with a full-time SEO lead. What an agency must deliver on top of that, we detailed in what an AI SEO agency should actually deliver.

But a subscription delivers nothing. After the dashboard, all the work remains: picking the topics that pay, writing, publishing, fixing the site, earning links, checking what worked. That is where results are made, and that is where most subscriptions sit idle.

What each option really costs

The plans of Ahrefs, one of the most widely used tools, are public. They give an idea of what access to the data alone costs, before the first hour of work:

$129 per month

for the entry plan: 750 tracked keywords, 5 projects

$449 per month

for the advanced plan: 5,000 keywords, 50 projects

$199 per month

extra to track your brand in AI answers

The real cost is time. A tool is only worth the hours of someone who knows how to read it. If those hours belong to an employee pulled from other work, SEO moves in fits and starts. To compare with an agency’s price, see what an SEO agency costs in 2026.

The same data, plugged into a method

We don’t set data against expertise. Our SEO offers rely on data providers on a par with the big tools: Google rankings by city, keywords, links, technical audits, citations in AI answers. The difference is what we do with it:

  • One question, one answer. We don’t hand you a hundred charts: we tell you which ten pages to create or fix this month, and why.
  • Your exact market. Google results change from one city and language to the next. We track where you sell, not a national average.
  • GEO from day one. Being cited by ChatGPT or in Google’s AI Overviews is worked on like classic SEO, with its own signals. See how to get cited by ChatGPT.
  • Documented methods. Every workstream (content clusters, pages generated at scale, link building, local listings) follows a written method, tested on our own sites, then improved with each engagement.
  • Automation where it helps. Data collection, keyword sorting and first drafts are automated; decisions and review stay human.

The benefits of working with an agency

  1. You pay for a result, not access. The budget goes to published pages and earned links.
  2. Your team keeps its time for what it does best: selling, serving customers.
  3. SEO, GEO and advertising talk to each other. We avoid paying for Google Ads on a query where you already rank first, and buy the ones where you’re absent (programmatic Google Ads).
  4. Several markets without multiplying plans. One more country or language is one more tracking line, not one more subscription.
  5. No lock-in to a tool. If a data provider gets better or cheaper, we switch; you don’t notice.

When the tool alone is enough

Let’s be honest: if you have an experienced SEO lead who spends their weeks on it, a tool subscription is enough for them, and an agency would be overkill. A tool also stays useful for exploring a specific topic by hand: we use one ourselves.

The agency takes over when nobody has that time, when you target several markets, or when you want to appear in AI answers without building a team.

Frequently asked questions

Does an SEO agency use the same tools as me?

Often data of the same level, yes: rankings, keywords, links, technical audits. The difference isn’t access to the numbers, which anyone can buy. It lies in the time spent and the method used to turn them every month into published pages, site fixes and earned links, then in checking what really moved your traffic.

Should I keep my tool subscription if I work with an agency?

It isn’t necessary: the agency’s reports cover tracking of your rankings, your competitors and your presence in AI answers. Keeping it makes sense if someone in-house likes to explore a specific topic by hand, or is preparing a launch. In that case an entry plan is more than enough, since the bulk of the tracking is already done.

Is tracking in ChatGPT and AI Overviews really useful?

Part of searches now get a generated answer before the links, on Google as in assistants. Knowing whether your brand is cited, which pages serve as sources and which competitors are cited instead of you tells you exactly where to work. Without that tracking, a drop in clicks stays unexplained. See measuring your visibility in AI.

Where to start

An SEO audit tells you in two weeks where you stand against three competitors, in Google and in AI answers, and what to do first. If you’d rather keep control, it leaves you a plan your team can follow with the tool of its choice.
